Roadmap

From first county to global model.

A phased plan to build a local food system that improves health, strengthens community, and regenerates the environment -- starting in Ireland, designed for the world.

Improving health. Strengthening community. Regenerating the environment.

Current Status

Where We Are Now

Phase 1: Foundation

Building the platform

The core architecture is in place -- the design system, the agent framework, the EatoBiotics research layer, and the biotic categorisation engine. The national agent is being developed as the entry point for all of Ireland. First county agents are being prepared for Kerry, Galway, Cork, and Dublin.

Three Horizons

Seed, Grow, Harvest

Three phases that take EatoSystem from its first county pilots to a globally-licensed model -- each phase building on the last.

2025-2026

Seed

  • Platform architecture and design system
  • National agent deployed as entry point
  • First 4 county agents live -- Kerry, Galway, Cork, Dublin
  • Community pilot with 50-100 families and growers
  • EatoIndex v1 -- food quality and biotic scoring

2027

Grow

  • All 32 counties active with dedicated agents
  • Cross-county learning and intelligence sharing
  • EatoFund community investment model operational
  • 10,000+ community interactions per year
  • First county-to-county licensing partnerships

2028

Harvest

  • Global licensing begins -- first international partners
  • Revenue flowing back to originating Irish counties
  • Measurable improvements in health, community, environment
  • Proven replicable model for any region worldwide
  • Community-owned infrastructure across all 32 counties

The Path

10 Milestones

From platform foundation to the first global partner -- each milestone builds toward a local food system that serves health, community, and environment.

01

Platform Foundation

Build the core architecture -- design system, agent framework, biotic categorisation engine, and the EatoBiotics research layer that underpins everything.

02

National Agent

Deploy the Ireland-wide entry point -- a single agent that introduces the system, directs people to their county, and collects early national-level data.

03

First 4 County Agents

Kerry, Galway, Cork, and Dublin go live with dedicated agents trained on local food data, seasonal patterns, growers, and community needs.

04

Community Pilot

50-100 real families and growers interacting with their county agents -- testing guidance, logging harvests, connecting with local producers, and providing feedback.

05

EatoIndex v1

Launch food quality and biotic scoring -- every food in the system tagged with its prebiotic, probiotic, or postbiotic value, making better choices easier for every community.

06

Cross-County Intelligence

Shared learning between agents goes live. Seasonal trends, surplus-deficit pairs, and best practices flow between counties -- collective intelligence that no single county could build alone.

07

All 32 Counties

Full national coverage. Every county in Ireland has its own dedicated agent -- collecting intelligence, guiding communities, and contributing to the national learning network.

08

EatoFund

Community investment model becomes operational -- local investment flowing into growers, food hubs, infrastructure, and agent improvements, county by county.

09

Health Outcomes

Measurable improvements in community health linked to the system -- tracking prebiotic and probiotic food consumption, food miles reduced, and seasonal eating patterns.

10

First Global Partner

International licensing begins. The first partner region adopts the model -- inheriting biotic-aware categorisation, community empowerment, and the mission of health, community, and environment.

Measuring Impact

What Success Looks Like

Mission-driven metrics that measure what matters -- health, community, and environment, not just growth.
